The goal was to build their own internal software factory, so Comarch could deliver better products to customers faster without giving up the human governance layer built from decades of experience.
As Comarch moved towards an agentic software development model, it needed a platform to help get them there. The Factory platform has helped Comarch make this shift and build towards a repeatable operating model where teams can plan, delegate, review, and ship faster across the software development lifecycle.
Comarch saw an opportunity to accelerate customer delivery. Its highly customized projects involve complex development, migration, and orchestration requirements. By streamlining these workflows, Comarch could deliver value to customers sooner and support its continued growth across industries.
Secondly, Comarch recognized a modernization opportunity. AI-assisted development could help unlock greater agility while maintaining its high standards for quality and control.
Finally, Comarch’s leadership set an ambitious goal: 100% of newly generated code would be developed with AI by the end of 2026. Comarch needed a holistic platform around agents that could plan, build, test, review, document, debug, and ship production software while working alongside humans across the entire software development lifecycle.
Comarch evaluated coding tools against a demanding set of requirements: speed, accuracy, minimal rework, and support across the full software development lifecycle. Factory stood out on each, while its model independence kept Comarch at the forefront of a rapidly evolving market.
Factory is now in the hands of hundreds of Comarch engineers with immediate ROI. Delivery speed significantly increased as engineers began to integrate Factory into their coding workflows. Instead of projects dragging out over months or years, it was now normal for delivery timelines to be compressed to days and weeks. Comarch’s own analysis showed that projects were being completed multiple times faster, driving better outcomes for its customers.
Comarch also used Missions, which became one of the clearest reasons Factory was different. Missions let teams decompose large projects into coordinated subtasks and run in parallel across dozens of agents. Missions helped Comarch deliver strong results on bounded migrations, re-platforming, and net-new builds.
For Comarch, Missions were able to solve its modernization challenge. Comarch engineers would hand Factory a complex body of work, let it run in the background, and use it to orchestrate agents across planning, implementation, testing, and fixes. In a scoped XSLT modernization project, work that Comarch estimated would take 10,000 man days was completed with Factory in 45 days.
That impact is what drove adoption. Adoption accelerated rapidly and Factory became part of Comarch's delivery workflow, helping teams write, review, improve, and prepare software for production.
Engineers adopted Factory because building an internal software factory helped them move faster across the full software development lifecycle, from writing code to reviewing, improving, and deploying to production.
The impact showed up in speed and leverage. Comarch saw a 40% efficiency gain among its engineers and 30-34% higher team velocity, meaning Factory was helping both individuals and the team at large be more powerful. This resulted in better customer outcomes, with projects that previously took over a year moving 18x faster.
Cycle times also compressed across major workstreams. For a database migration scoped to take 45 days, a Factory mission completed it in 6 hours. A customer story implementation for an airline moved from 18 months to a 1-week MVP.
For the business, Comarch realized that existing teams can now deliver more, improve quality, and address functionality that previously sat lower on the priority list.
Comarch's AI-driven platform became tangible when the team realized software delivery no longer had to stop when engineers logged off. Teams could define the goal, start Missions, and let Factory continue in the background. By the next morning, Factory had done much of the execution: code written, tests run, failures fixed, and progress made on tasks that would normally wait for another sprint. Engineers could then apply their experience and judgment on high-leverage decisions like how to build for a particular customer and which areas to prioritize.
Inside Comarch, teams began calling this the "night shift" and the "weekend shift." Humans still set direction, identify customer context, make architecture decisions, and decide what ships. Factory would take on the long-running execution work, coordinating agents through Missions and keeping delivery moving even during nights and weekends when the team was offline.
